How to Collect Matches that Will Catch Fire

He serves as chair of the Harvard Astronomy department and director of the Institute for Theory & Computation at the Harvard-Smithsonian Center for Astrophysics. Science can only blossom if young researchers are rewarded for acquired skills and growth rather than inherited academic ancestry.
 
Will a match catch fire when it scratches against the rugged matchbox wall? Knowing the answer is of paramount importance if we want to collect useful matches in our box. One way to find out is to try them all. The only problem with this approach is that by the time we will know the answer, the burnt matches will be of no value. The challenge is how to select useful matches reliably in advance? Putting this challenge into an academic context, how can we select a cohort of promising scientists before they have made their discoveries? This is the fundamental challenge of academic planning. Prestigious universities are plagued by past hirings which led to ‘duds’ or ‘dead wood’, namely faculty who when hired were labeled as geniuses with great promise but in retrospect, decades later, had little impact on the progress of science. At the same time, some of their contemporaries who were not endorsed by prominent scientists and hence moved to faculty positions at lesser schools, carried the day. Without mentioning names, suffice it to say that this is a familiar occurrence. Why is this phenomenon so prevalent?
 
Senior scientists who serve on promotion, prize, or search committees are often asked to evaluate the promise of their younger colleagues. One would naively expect them to approach this challenge in the same way that they address a scientific problem, namely study all available data and construct a model that extrapolates into the future. In order to avoid biases, it would appear natural to adopt a dynamical model which takes into consideration the special initial conditions of an individual and allows for growth in forecasting the individual’s future. For example, a young researcher who did not benefit from the privilege of being nurtured by top quality mentors or had to transition from a different culture or an inferior socio-economic status, should be given more slack. This is common sense. But is it common practice?

Faculty Search Committee II

Last month’s post on Unconscious Bias focused on the formation and initial job of the faculty search committee. Once the applications are in, however, the committee’s job continues. What typically happens next? (1) search committee picks the ‘best’ candidates; (2) applications sit in a file drawer in chair’s office; (3) faculty are invited to browse through the files; (4) ‘best’ candidates are then invited to campus. This is the easiest, least painful way to go through this process. Efforts may be made to avoid conscious bias and prejudice, but opportunities abound for unconscious bias to dominate the selection.

Faculty Search Committee

What can we do about unconscious bias? First, we have to be aware that it exists. Then we need to establish policies and put them into practice. Finally, there needs to be accountability. We can illustrate this process with an example: A Faculty Search Committee. How do we typically start a job search for a new faculty member? There are several standard steps: (1) the department chair forms a search committee; (2) the committee writes an ad targeting a specific sub-discipline; (3) the position is advertised; and (4) the committee members go about their business until the applications begin to pour in.

Advice to search committees

September marks the beginning of the academic year in most universities, and soon the cycle of postdoc and faculty recruitment will start.  Search committees will be formed, candidates recruited, short lists formed, candidates interviewed, and hiring decisions made.  If you are involved in this process, now is a good time to educate oneself about best practices for recruiting the individuals most likely to succeed.

Much attention has been devoted to implicit bias, for good reason: science faculty systematically rate male students as more competent and hireable than female students who are identical aside from the name (Moss-Racusin et al, 2012).  Both male and female faculty exhibit the same bias.  Thus, the efficacy of combating gender bias by adding women to a search committee is dubious.  Also, if there are few women on the committee, they may be concerned about appearing biased toward other women and may therefore not advocate for them, an effect called favoritism threat (Duguid et al, 2012).
